## Core Insight (one sentence)

The Studio started as a thinking canvas; eight weeks in, it became the dashboard the Investment Committee runs on — and the moment it did, the dashboard had to grow enforcement. The Plan Board is what shaping looks like when it has authority.

## Why It Matters / Who Cares

Anyone running an AI factory hits the same governance gap: experiments ship faster than humans can review them, and most "agent dashboards" stop at visibility. They show what happened. They don't decide what to fund or what to kill. The Plan Board is what happens when the dashboard has decision power — capital gates, mark-to-market, week-over-week cadence — encoded into the meeting protocol, not just the UI.

## Skeleton

1. **Shaping surface evolves into operating surface (Apr 20)** — Strategy Board merged into the Plan Board. Active Edge theses nested with experiments. TeamLeaderboard re-enabled with Experiment Score (points per person) + PnL side-by-side. APR column rebuilt (10,000% → 10% progression). Week-over-week cadence starts Tuesdays — the tool bent to the rhythm that actually exists (Mon = manager day, Tue = real build). Deployed to `shaping.preview.recall.network`.

2. **Capital gates: the dashboard gets enforcement (Apr 21)** — IC meeting, 71 min, live demo. PNL chart regression hot-fixed 5 min before. T1/T2/T3 capital gates encoded directly in the IC protocol: T1 <$500 no approval; T2 $500–5K peer + AI audit + Aaron sign-off; T3 >$5K IC approval. Mark-to-market standardized across portfolios. Stale Spread Sweeper sunsetting as the auto-reversal example. The dashboard isn't a view anymore.

3. **Operator labor economics, layered in (Apr 22)** — Morpho extension: 20–30 strategies × $100/day each = $600/month wage targets per operator. The shaping → governance → labor economics ladder is now visible in one tool.

4. **The narrative payoff** — The factory feedback loop now closes through _governance_, not just execution: shaping decides what to build, capital gates decide what to fund, the Plan Board surfaces both side-by-side. This is the first AI-factory product where the human's job is _named_ on the dashboard.

5. **What's left to write** — [Fill in: what didn't work in the IC demo? What did the team push back on? Which gates have been triggered since formalization, and what changed?]

## Evidence / Examples Available

- Live deploy: `shaping.preview.recall.network`
- Apr 21 IC live demo (71 min) — 5 hot-fix commits before the meeting (gate tier legend, confetti team-lock, plan/actual restore, week-chart labels, StrategyBoard cleanup)
- T1/T2/T3 capital gates as the IC operating protocol
- $5K OpenRider LLM-cost incident as the failure mode the gates exist to prevent
- Stale Spread Sweeper sunset as the first auto-reversal example
- Morpho operator wage economics ($600/month per operator targets)
- Predecessor writeup: `writeups/the-studio.md` — the spatial canvas the Plan Board grew out of
- Successor writeup: `writeups/audit-skill.md` — the protocol that enforces the Tier 2 gate at scale
